Most alliance functions weren't built wrong. They were built for a smaller ecosystem than the one they now manage. A structure designed for a handful of close partnerships doesn't necessarily scale cleanly to a portfolio of dozens, even though the roles, processes and tools involved may never have been formally revisited.

The strain rarely appears as a single failure. It shows up as one person quietly managing far more relationships than the model assumes, processes that were fine for five partners becoming a bottleneck at twenty, or new partners being onboarded using a template built for a different kind of relationship entirely. Ask whether your current alliance structure was designed for the number and type of partners you manage today, or for the portfolio you had when it was built.

The risk isn't that the model fails all at once. It's that it degrades gradually, so oversight quietly declines exactly as the ecosystem it's meant to cover keeps growing.

Signs this is happening

• The alliance structure hasn't been reviewed since the portfolio was a different size or shape
• One or two people hold disproportionate responsibility for oversight across many partners
• Onboarding a new partner means adapting a process that wasn't designed for it
• Workload, not portfolio risk, currently determines where alliance attention goes

This condition is frequently paired with governance stops producing effective decisions, since a model stretched past its design tends to produce exactly that symptom first.

Addressed early, this is a resourcing and process question, usually solvable without a full rebuild. Left unexamined, it's the reason oversight capacity keeps falling further behind the portfolio it's meant to cover.
