Partner capabilities and commitments are poorly understood.
Most partnerships aren't undermined by a partner acting in bad faith. They're undermined by both sides holding a different, unstated view of what the other can actually deliver, a gap that can sit unnoticed for years because nobody has tested it directly.
This rarely surfaces as an obvious mismatch. It shows up as a partner who talks confidently about capabilities that were never demonstrated, a joint plan built on capacity that turns out not to exist when called on, or a commitment that was true at signing but was never revisited as the partner's own business changed. Ask when this partner's actual capability and capacity were last tested against what the relationship now assumes, rather than what was agreed at the start.
The risk isn't that the partner is deliberately overselling itself. It's that both sides can be acting in good faith while operating on materially different assumptions about what the other will actually deliver.
Signs this is happening
- The partner's capacity to deliver has not been tested since the relationship was signed
- Joint plans assume capabilities that have never been directly demonstrated
- Your team and the partner's team would likely describe the commitment differently if asked separately
- The partner's own business or priorities have changed since the agreement, without a corresponding review on your side
This condition is frequently paired with partners can no longer be assessed or compared consistently, since without a consistent standard to test against, a capability gap has nothing to be measured against.
Addressed early, this is a validation exercise, testing assumed capability against evidence. Left unexamined, it's the reason a flagship partnership can fail to deliver despite years of apparently good relations.
